Kokoro Tech

Kokoro Tech is a small engineering studio that builds and operates infrastructure for organizations whose technical requirements exceed what off-the-shelf SaaS or generic outsourcing can deliver. The senior engineer who scopes your engagement is the one who delivers it — no account-management layer between the customer and the people writing the code, no offshore subcontracting layer below.

We work across software, hardware, and on-chain domains. In each, we have shipped systems for our own use; we offer the underlying capability to organizations that need a comparable system built, customized, or operated.

How we engage

We deliver work in three shapes: custom development of new systems against a written specification; customization and extension of our framework codebases for a customer's deployment context; managed operations of deployed systems on customer-owned infrastructure. Engagement models covers project, retainer, and equity-bearing partnership terms.

How we build

Every engagement runs under our written engineering framework: specification before code, mandatory disclosure of suppressed problems, end-to-end wiring audits at stage completion, file and function size limits enforced in CI, AI-assisted development with explicit operational boundaries. The rules are documented in how we work and quality standards, anchored to recognized ISO/IEEE/NIST standards.

The studio

The capability surface we offer covers microcontroller firmware, sensor fusion and remote sensing, distributed software, identity infrastructure, multi-chain payments, DeFi brokerage and clearing, and quantitative trading. Coverage is this wide because each domain produced something we needed for our own work, and we have continued to use what we built. We offer these capabilities to customers because we run on them ourselves first.

A studio at this scale comes with characteristics larger firms cannot match. Response times measured in hours. No triage queue between you and the engineer who knows your system. Direct negotiation on terms, scope, and customizations with the person who has authority to commit. Personal stake in every delivered engagement.

Every engagement runs under a written engineering constitution and operational standards (see engineering practice) — the same framework that governs the systems we run for ourselves. Tooling enforces it: file-size limits, wiring audits, disclosure audits, and test-coverage gates run inside the development loop. The point is to bring regulated-industry engineering rigor to a delivery model where every engagement still has a senior engineer's full attention.
